⚠️ The Challenge

A mid-size real estate developer with an active portfolio of 12 concurrent projects recognized that BIM capability was becoming a competitive necessity — both for internal coordination efficiency and for meeting BIM mandates from government-sector clients. Recruiting experienced BIM talent independently had produced limited results over 18 months of trying. They needed a proven model to accelerate capability acquisition.

💡 The Solution

NexForce deployed the Build-Operate-Transfer (BOT) model to establish a BIM Centre of Excellence. Phase 1 (Build, 4 months): NexForce recruited and onboarded a 22-person team of BIM modelers, coordinators, and a BIM Manager, establishing the practice from scratch including software licenses, hardware, process documentation, quality standards, and training programs. Phase 2 (Operate, 10 months): NexForce ran the CoE in production across 4 live projects while progressively training client-side personnel. Phase 3 (Transfer, 4 months): Formal transition of all team members to direct employment with the client, handover of all IP and documentation.

Why Traditional Recruiting Failed

The BIM talent market in India is simultaneously undersupplied and misallocated. Experienced BIM professionals (5+ years) are concentrated in large EPC contractors and infrastructure consultancies that can offer career development paths that smaller developers cannot match. Entry-level talent exists in volume but requires 12–18 months of supervised experience before becoming productive on complex projects.

The 90-Day Sprint

The first 90 days of a BOT engagement are the most critical — and the most resource-intensive. NexForce simultaneously recruited the team, established the physical workspace, procured and configured software licenses, developed the BIM standards documentation specific to the client's project types, and ran a four-week induction program for all team members. By day 90, the team was in production on its first project.

Knowledge Transfer as First-Class Deliverable

Most outsourcing arrangements optimise for delivery quality. BOT optimises for knowledge transfer. From day one, NexForce's team leaders documented their processes, ran training sessions with client employees, and managed their workload with the explicit goal of making themselves redundant by month 18. The performance metric for NexForce's team was not just project quality — it was how completely the client's organisation could operate independently by transfer date.
